Train The Trainer System
If you or your managers are still doing all the training yourselvesâletâs fix that.
Because hereâs the truth:
âThe best restaurants donât rely on managers to do all the training.
â They build a system where the team trains the team.
Thatâs what Iâm breaking down in todayâs video.
But hereâs the short version:
Step 1: Stop thinking all your best servers should be your trainers.
A lot of great servers are terrible trainers.
You want the ones who love helping people.
The ones who light up when theyâre explaining something.
The ones that other servers already go to for help.
Thatâs your future coach.
Step 2: Teach them to train by asking questions.
Hereâs our golden rule:
Trainers arenât there to lectureâtheyâre there to coach.
So every trainer has to ask at least two questions before giving feedback.
Stuff like:
âWhat would you say if someone orders a margarita?â
âWhatâs missing from Table 12âs setup?â
âWhatâs the difference between the prime rib sandwich and the chicken sandwich?â
This makes the trainee thinkâand the trainer sharpen their own skills.
And we flip it around: every trainee has to ask 5 questions a shift too.
Step 3: Make it clear: coaching never ends.
Training stops. Coaching doesnât.
Even your 10-year vet should be getting coached by someone on the floor.
This is how you build a team that actually gets better every weekâwithout adding more training shifts or meetings.
Step 4: Add monthly ârecertifications.â
Have each server serve you or a manager once a month.
No food or water neededâjust greeting, verbiage, order taking.
You can coach in real time or after the run. Either works.
What matters is they know someoneâs watchingâand improving them.
If you do this right, youâll start to notice somethingâŚ
Your staff starts holding each other accountable.
Your managers finally get to focus on big-picture stuff.
And the new people?
They level up fastâwithout burning anyone out.
